THE PROJECT

I led the design of Pro:Direct’s custom Sitecore rebuild from 2018, then took ownership of the Shopify replatforming programme in 2025. Across both generations, I combined hands-on design and customer research with roadmap ownership, team leadership and delivery alongside engineering squads.

My contribution
Product leadership & hands-on design

Connected customer research and hands-on design with roadmap ownership, stakeholder decisions and engineering delivery. Managed UX designers, data analysts and merchandisers, with responsibility extending into live performance and ongoing improvement.

The delivery

The impact
Better conversion. Lower platform costs.

Customer-focused design, testing and iteration contributed to UK website conversion improving from around 1.5% to consistently over 3%. Replatforming reduced annual platform cost of ownership by £3.2m.

Design depth.
Product ownership.

My design background gives me a view of the whole product: the customer problem, the experience we create, the platform behind it and the commercial outcome.

Having researched, designed and tested the journeys myself, I bring practical understanding of customer needs into roadmap and delivery decisions. I work with directors and stakeholders to set priorities, and with engineering squads to turn those priorities into releases. I also manage relationships with Shopify, app providers and integration partners.

I managed UX designers, data analysts and merchandisers while remaining hands-on in design systems and prototyping. I presented the work to stakeholders and brand partners including Nike and adidas, explaining the customer need and the thinking behind the proposed experience.

STRATEGY & PRIORITISATION

Decide what matters next.

I connect customer research, performance data and business needs to shape the roadmap. With stakeholders and engineering, I balance customer value, commercial priorities and delivery constraints across brands and markets.

DESIGN & DISCOVERY

Make the problem tangible.

I use journey design, testing and now AI-assisted prototyping to explore solutions and challenge assumptions. Being hands-on helps me explain the customer impact of a decision and work through alternatives with engineering.

AGILE SQUAD DELIVERY

Own delivery and the next iteration.

I translate priorities into requirements and Jira tickets, supported by Confluence documentation. I work with engineering on release sequencing and delivery, then use analytics, feedback and experimentation to guide the next iteration.

Explore the impact

Rebuilding every website
from the ground up.

The first transformation: replace the legacy platform with a fully custom Sitecore CMS.

I joined in 2018 to replatform websites running on a non-CMS platform used since around 2003. We rebuilt all of the websites from scratch on Sitecore, designing and developing every part of the experience.

I was responsible for all of the design and testing, working throughout delivery with internal developers, engineering and EPAM, the offshore development partner brought in to support the build. During this generation, I also owned Fredhopper Merchandising Studio.

THE NEXT PLATFORM GENERATION

SitecoreShopify

Programme ownership from 2025 · Pro:Direct regional launches in 2026

Nine websites.
Replatformed in 18 months.

In 2025, I took ownership of a new replatforming programme: moving the business from Sitecore to Shopify.

I combined hands-on website design with senior product ownership, leading roadmaps, release schedules and delivery across nine B2C and B2B websites in 18 months. The wider programme covered multiple brands and markets across a £150m+ ecommerce estate and a catalogue of over 160,000 products.

Within that programme, seven Pro:Direct regional websites moved to Shopify in 2026. I had to account for different market requirements within the experience: eight sports on the UK site, MAP pricing in the US, and five EU domains served by Shopify Markets within a single store.

Design the system.
Test the experience.

I treated the design system as part of the platform: a shared foundation for consistent customer journeys and continued iteration.

I designed desktop and mobile journeys covering product filtering, size selection, personalisation, pre-orders and reviews. Designing these states in detail helped connect the broader product requirements with the experience customers would actually use.

I built reusable components, content sections and a pattern library to support those journeys across the sites. Working with engineering, we use Tailwind CSS for reusable classes, carrying the same emphasis on consistency and reuse into implementation.

AI-assisted prototyping is now a core part of my design and product process. I use it to turn ideas into working concepts quickly, giving engineering something tangible to review so we can discuss the experience, technical considerations and alternatives earlier.

User testing helps us refine the experience before delivery. After launch, customer feedback, analytics and A/B testing inform further changes, keeping design connected to the ongoing product roadmap.

Responsibility across
the ecommerce ecosystem.

My ownership continued between major launches, connecting the shopping experience with the systems and teams that operate it.

Alongside replatforming, I delivered workstreams across queueing systems, membership and reusable content components. I also owned improvements to product discovery, merchandising and product sequencing, using customer testing and feedback to refine the wider shopping journey.

This responsibility extended to Fredhopper during the Sitecore generation and now Shopify, Bloomreach Discovery, Engagement and our CDP, including Clarity AI. I also owned Google Analytics, Google Tag Manager and their implementation, connecting platform ownership with how we measure customer behaviour and performance.

Better conversion.
Lower platform costs.

On the UK website, our largest site, customer-led design and continuous improvement contributed to conversion rising from around 1.5% to consistently over 3%.

The conversion improvement reflects sustained design work, user testing, A/B experimentation and iteration. The Shopify replatforming also reduced annual platform cost of ownership by £3.2m. I continue to own the roadmap and releases, connecting customer experience, delivery priorities and commercial performance.

In 2026, AI became an established tool across prototyping, development and iteration. Alongside faster concept reviews with engineering, we used it to improve productivity and automate a range of outputs, further reducing costs for the business.
